02 · Offer & Delivery

The method, and who does what on which day.

Made to Measure, then the delivery playbook: who does what, on which day, with which tool, and what "done" looks like. Anything tagged Starting number, reviewed at week 4 is a number to measure and correct, not a benchmark.

01 · The problem

The market sells him one layer at a time.

He has tried PTs, online coaches and diets. He starts strong and falls off. Travel, dinners and long days beat every plan. Each layer undoes the others, and the blame belongs to the method, not to him.

What he triedWhat it fixesWhy it fails him
The PT or the gym1 hour of his dayThe other 23 hours (travel, dinners, sleep, meetings) win. A hard deficit leaves him weak and puffy
The template online coachA planGeneric. Not built from his bloods or his calendar: "something I could pull off a template online"
The dietThe scaleLoses muscle with the fat; the frame never changes, so the clothes still hang wrong
The stylist or a shopping spreeThe clothesDresses a body that is about to change; the clothes are wrong in two sizes
The grooming coachThe face and the first impressionFixes the first impression; the body and the presence do not follow, so it does not last

It's your entire day that affects the way you look or feel.Danny's big idea

02 · The solution

Made to Measure: Measure, Reset, Build, Finish.

Nothing about him is off the rack: his plan, his body and his clothes are cut for him. Iron Forge stays the brand and the man; Made to Measure is the method.

StepWhenWhat happensWho deliversWhat he gets to show
1. MeasureWeek 0Bloods panel, a full day-in-the-life audit (wake to sleep, travel, dinners), body measurements and photos, a style and grooming audit, his statement moment and its dateHead coach; style lead; intake automatedHis baseline and his plan, built from his numbers
2. ResetWeeks 1 to 2The look, nothing size-dependent: haircut and beard for his face, skin and grooming, posture, pressing and fit fixes on clothes he owns, colours, shoes, watch, belt, fragrance. Danny's rule: "buying new clothes is the last thing you need to do"Style lead, from Danny's recorded rules"Something's different" by day 14. The first proof photo
3. BuildWeek 3 to week 12 (3-month term) or 24 (6-month term)The frame: proportion training (shoulders up, waist down, "how you fit into a shirt"), nutrition from his bloods, a routine built around his calendar, travel and dinner protocols. Bridge clothing only: forgiving pieces, tailoring that follows him downHead coach and sub-coach; Danny reviews at day 30, 60, 90Day 30 he sees it, day 60 his friends do, day 90 everyone does
4. FinishThe last 2 to 4 weeks, timed to goal weight or his datePresence: how he carries himself, his statement-moment prep, and the finished wardrobe, measured by Danny's tailor for the body he now has. The graduation shootStyle lead, the tailor, Danny at the reviewThe after photo in clothes made for him. The testimonial
Why it works
It is the only method that treats body, look and head as one system, in the order that keeps a busy man consistent: the visible win first, the body underneath, the clothes last, so nothing is bought twice.
The promise
"Look like the position you hold, in 90 days." Under it: in 30 days you see it, in 60 your friends do, in 90 everyone does. The 6-month term reads "in 180 days".
What it is not
Not a bodybuilding programme; not a shopping trip; not a 12-week diet; not for students or anyone not ready to follow a plan.
Mindset
Not a separate module. Men on the calls never asked for mindset help; they described the outcome (confidence, respect, a clear head). It runs through the day audit, the routine, the reviews and the statement moment. "Clean body, clean outfit, clear mind."
The term rule
The gap sets the term at Measure. Under about 8 to 10 kg to lose and no big frame change: 3 months. More than that, or a frame rebuild: 6 months, priced as its own tier.
The guarantee
Both, together. A conditional guarantee in the agreement: complete every check-in, log food and training on the agreed share of days, attend the reviews, and if the agreed measurable change is not there at day 90 the team keeps coaching free until it is. Selective acceptance, made true by a real cap per coach. The unconditional "free until you do" goes away.

Against the rival methods

RivalWhat he getsWhat Made to Measure adds
A PT at ₹5K to ₹17K a monthOne hour, a template, someone counting repsThe other 23 hours, built from his bloods and his calendar, plus the look and the clothes
An online coachA plan in an appA team that adjusts it to travel, dinners and his markers, and reviews him at 30, 60, 90
A stylistClothes for today's bodyThe body first, the clothes last, so nothing is bought twice
A grooming workshopA first impressionThe frame and the presence that make it last
03 · The playbook

The six rules delivery runs on.

  1. Danny is not in the day to day. He records once, reviews at milestones, runs one group call a week, and is in the room at the Refinery. Target: 3 to 5 hours a week, his own stated availability.
  2. Nothing is bought twice. No fitted clothing is bought until he is near his goal or his date. Tailoring follows the body down.
  3. If it is not in the system, it did not happen. Check-ins, logs, payments, phase, photos and reviews live in EverFit and Ultimate OS. WhatsApp is for conversation, never the record.
  4. Every promise is true. Only the true-claims list is used, in sales and in delivery. If something is promised, it is in this playbook with an owner.
  5. Proof is part of delivery, not a favour. Photos, numbers and testimonials are scheduled steps with a date, not asks made when someone remembers.
  6. Coaches do not diagnose or prescribe medicine. Blood results are reviewed by a qualified person; anything medical goes to the client's doctor.
04 · The team

Danny assigns the coach.

"Danny assigns you an experienced coach, Coach Rayyan, to coach you and help you hit your goals."The line on every call, the deck, the VSL and onboarding

Danny does not coach clients directly. Coach Rayyan coaches each client on Danny's method, with Danny reviewing him at the milestones. This line replaces "Danny will coach you" everywhere.

Who exists today

Danny, Aaron, Coach Rayyan and Danny's tailor. Style lead, CSM and blood reviewer are not on record yet: hires or assignments to confirm with the Season 2 form. Capacity: Rayyan is one person. At the starting cap of about 20 active clients per coach, the second coach is needed before the relaunch scales, and Rayyan becomes head coach over the sub-coaches.

Capacity Starting number, reviewed at week 4

RoleStarting capCheck at week 4
Sub-coach20 active clients eachIs every check-in answered within 24 hours, and every message within 4 working hours? If not, the cap is too high
Style lead40 active clients (Reset is heavy for 2 weeks, then light)Is every Look Report out within 72 hours of intake?
CSM60 active clientsIs any client more than 3 days silent without a logged touch?
DannySee Danny's weekIs he over 5 hours?

The cap is the scarcity. Seats open only when a coach has room. That is what makes "we take a limited number" true.

Hiring order

  1. CSM first. Without one, nothing in this playbook is enforced.
  2. Head coach (if Danny does not already have one).
  3. Style lead. Someone Danny trains on his own rules, ideally from his audience or his Refinery alumni.
  4. Sub-coaches as the client count rises past one coach's cap. Danny's best past clients first, hired by a paid live audition on real check-ins, not an interview.
  5. Blood reviewer: a contract, paid per panel.
  6. Women's style: a woman stylist or partner before any woman is sold the full method.

07 · Pre-start

The 24 hours after he pays.

Closer, on the call
  • Takes payment by the agreed method; states the term (3 or 6 months), the start date, and that his team is Coach Rayyan, a style lead and a client success manager, with Danny reviewing him at day 30, 60 and 90. Never "Danny will coach you daily."
  • Sends the agreement link with the conditional guarantee clause.
CSM, within 1 hour
  1. Creates his record in Ultimate OS: term, phase "Measure", payment plan and dates, statement moment if known.
  2. Creates his WhatsApp group (him, sub-coach, CSM). Posts Danny's recorded welcome video.
  3. Sends the intake pack: the intake form with the health-data consent box (it does not exist today on intake.irondanny.com and must be added); the bloods booking link and the panel list from the blood reviewer; the measurement and photo guide; the wardrobe and face guide (photos of his 5 most-worn outfits, his shoes, watch and belts, and his face front and side with hair pushed back); his calendar of travel, dinners and events for the next 4 weeks; his statement moment and its date, if he has one.
  4. Books the kickoff call for day 2 or 3.
Done when
The record exists, the group exists, the welcome video is sent, and the kickoff is booked. The CSM ticks it in Ultimate OS.
08 · Step 1

Measure, day 0 to 5.

The kickoff call · sub-coach, 30 minutes, day 2 or 3

  1. His day, wake to sleep. "Every detail of their day, from the moment they open their eyes to when they close them": sleep, first meal, work blocks, meetings, travel, dinners, drinks, last meal, screens.
  2. What he has tried and why it stopped. Write his exact words in the record; they are the reason the plan is shaped the way it is.
  3. His statement moment and his own words for the outcome. "What do you want people to say when they see you in 90 days?" Logged verbatim. This is the line the reviews and the testimonial come back to.
  4. The rules of the method: nothing bought yet; check-in every Sunday; photos every two weeks; the guarantee condition explained in plain words.
  5. What happens this week: the plan in EverFit by day 5, the Look Report by day 5, the Reset tasks.

The plan build · head coach, by day 5

Done when: the plan is live in EverFit, the sub-coach has walked him through it in a voice note or a short video, and the first weekly check-in is scheduled.

More than that, or a frame rebuild (very lean and wanting size, or heavy with low muscle)6 months₹1,20,000

The Look Report · style lead, by day 5

One page for him, built from his photos:

Haircut and beard
For his face shape, with a card to show his barber (a photo reference and three lines of instruction)
Skin and grooming
A three-step routine, a short product list in his budget, beard care
His colours
The palette that works for his skin and hair, and the colours to stop wearing
His wardrobe, sorted
Keep as is, take to the tailor (with what to change), stop wearing for now
The fixed kit
One shoe, belt and watch system that works with everything he owns
Posture
Two daily drills
The rule
Nothing new and fitted until the Finish, and what he may buy now (the bridge clothing rules)

Done when: the report is sent and the style lead has recorded a 3-minute voice note walking him through it.

09 · Step 2

Reset, weeks 1 and 2.

The first visible change is the look: the haircut, the beard, pressed clothes that fit better. The first win lands by day 7, at the latest day 14.

MonthlyStyle leadThe monthly style task

The Build protocols, written once by the head coach

  1. Travel: the hotel-room session (no equipment and gym versions), airport and hotel food rules, time-zone sleep rules.
  2. Client dinners and events: what to order at North Indian, South Indian, continental and Asian restaurants; the drinks rule (how many, which, water between); the morning after.
  3. Festival and wedding season: the hold plan (maintain, do not chase loss) for Diwali, Onam, Eid, Christmas and wedding weeks.
  4. Night shifts and long duties: meal timing and sleep for doctors and shift workers.
  5. Plateau: what the coach changes, in what order, before calling it a plateau.
  6. The proportion plan: the frame work for shoulders, back, waist and legs (Danny's golden ratio reel is the public version).
Phase gates and payments
Each step unlocks when its instalment is paid. An instalment missed by more than 3 days pauses new plan updates (not messages) until it is paid. The CSM runs this, never the coach. This also attacks the ₹6.74L in overdue instalments on the current book.
Bridge clothing

May buy during Build: grooming products, shoes, a watch strap, belts, knitwear, stretch fabrics, relaxed outerwear, anything that forgives one to two sizes.

May not buy during Build: fitted shirts, fitted trousers, suits, anything tailored new.

Alterations: when a piece he owns gets loose, the tailor takes it in. The style lead approves which pieces are worth it.

When fitted buying opens: within about 3 to 4 kg of his goal, or 3 weeks before his statement moment, whichever comes first. Starting number, reviewed at week 4

  • 40 minutes: questions from clients, collected in advance by the CSM
  • 10 minutes: one client spotlight (with consent)
  • Recorded, cut into clips by the editor, filed in the Danny library

Mindset, running through Build

  • The check-in: one reflection question a week ("What did you do this week that the old you would not have?")
  • The reviews: Danny comes back to his own words from the kickoff ("what do you want people to say?")
  • The statement moment: the plan works back from his date

Danny's reviews · day 30, 60, 90 and 180

10 to 15 minutes, video call, booked by the CSM. Before each one the sub-coach sends Danny a one-screen summary: start and current numbers, photos side by side, adherence, his words from the kickoff, one thing to praise and one thing to fix.

  1. "Show me what's changed." Photos side by side on screen.
  2. The numbers: one he should be proud of.
  3. His words from the kickoff: is he closer?
  4. One thing to fix for the next 30 days.
  5. Day 30: ask for a photo testimonial. Day 60: introduce continuity and the Refinery. Day 90: the decision.

Why the circle
It is the one thing a PT or a grooming workshop cannot copy, it gives the Refinery a standing audience, and a senior man stays for the room as much as for the coaching.
Billing
Monthly, recurring, opt-out with a reminder before each renewal. The next level at the same monthly rate he paid in the core; the circle plus keep-it at a lower rate. Prices to agree. Renewal rate is tracked on the scorecard.
The Iron Refinery

A retreat for 10 men in one place for about 5 days, with Danny there: training (powerlifting, boxing and MMA, animal flow, water sports), a private chef, Danny's tailor measuring each man for a custom piece, an etiquette and presence session, the bonfire. The first edition ran in September 2026 at ₹70,000 for 4 days in Kumbalangi, Kochi.

It plays three roles: the Finish, live (core clients near graduation are invited); a front door for the senior man who will not do 90 days first, ending with an offer into Made to Measure or continuity; and the alumni reunion, with first seats for continuity members.

18 · Rollout

Rolling it out.

  1. Hire or assign the CSM and confirm who coaches today (Season 2 form).
  2. Record the library, in one or two shoot days.
  3. Write the Build protocols and the Look Report template. DecentraLabs can draft both for the head coach and style lead to correct.
  4. Set up EverFit and Ultimate OS for the fields this playbook uses: phase, term, statement moment, check-in compliance, proof folder, consent, instalments.
  5. Add health-data consent and photo consent to the intake.
  6. Sign the tailor partner and the blood reviewer with written rates.
  7. First cohort: new clients from the relaunch go straight onto Made to Measure. Current clients move at their next review, with the Reset added as a bonus, so nobody is told their programme has changed under them.
  8. Week 4 review of every starting number in this playbook against the scorecard.
Decided

The coach is Coach Rayyan, assigned by Danny. Bloods are not included: the client pays the lab; the plan is built from a detailed blood-work review. Maximum pause: one month. What is still to agree with Danny is on the Overview.
